The count was right in January

It has not been right since, and nobody can say when it stopped being right. Accuracy is not a number you achieve once. It decays quietly between counts, and the only question that matters is how long you go before you notice.

Counting means closing

A full physical count means shutting the building, or a weekend of overtime, so it happens once a year. For the other fifty-one weeks you are shipping against a number whose age nobody is tracking.

Two systems, two numbers, no tiebreaker

The screen says eleven, the shelf says eight, and the argument about which one is right takes longer than walking over to look. Without a recorded cause, the same gap reappears next quarter with a different SKU on it.

Count while the building runs

Cycle counting takes a section at a time, on a schedule, during normal operating hours. No shutdown, no annual weekend, no clipboard transcribed on Monday morning.

Count without showing the expected number

A blind count asks the counter what is there rather than asking them to confirm what the system thinks. It is the single cheapest change available, and it removes the bias that makes a count agree with a wrong record.

Record the cause, not just the variance

A discrepancy with a reason code becomes a fixable process problem. Without one it is only a number to adjust, and the adjustment teaches you nothing about why it happened.

What teams ask before they change how they count.

Do we have to shut down to count?

No. That is the whole point of cycle counting: a section at a time, on a schedule, on a handheld, while the building keeps working. A full physical count means closing or counting after hours, which is why most operations do it once a year and live with whatever drift accumulates in between.

What actually causes a count to go wrong?

Rarely the counting. It is usually somewhere upstream: a receipt booked to the wrong unit of measure, a put-away that never got scanned, stock moved between locations informally, damage nobody recorded, or returns sitting in an area that is not a location in the system at all. Counting harder measures those problems more often without fixing any of them.

What counts as a location?

Anywhere a unit can come to rest. That means pick faces and reserve racking, but also staging lanes, the returns bench, quarantine and anything in transit between sites. If a place can hold stock and is not a location in the system, the stock in it is invisible, and invisible stock is what turns up as variance later.

Where do we start if our counts are already wrong?

Start with the items that move fastest and matter most rather than everything at once, and fix the process that is creating the error before widening the programme. Counting more often while stock keeps moving unrecorded just gives you a higher-resolution picture of the same problem.
